Switching SEO agencies: What should we look out for during handover to avoid losing traffic?

We've been working with an SEO agency for two years on our B2B industrial equipment site with a monthly budget of 38,000 TL. Over the past six months, their reporting has been superficial and no new strategy is being produced, so we decided not to renew the contract. We're shaking hands with a new team at the start of next month, but I'm really worried about running into a technical and operational vacuum while parting ways with the current agency.

Right now, organic traffic accounts for about 35 percent of our revenue. Even though ownership of Google Search Console Analytics, and tag management accounts technically sits with our company email historical disavow lists, unpublished content drafts, and the breakdown of backlinks acquired to date are kept on the agency's own dashboards.

What step-by-step checklist should I follow during this transition period to ensure a seamless handover to the new agency without losing rankings or trashing all our past work? What do I absolutely need to request officially from the old agency before clearing the final invoice?

Short answer: To prevent critical data loss during the handover, you must reclaim all ownership permissions and take delivery of past optimization records as a written archive before making the final payment. Taking a full backup of the current technical state and independently archiving Search Console data before the new agency starts will protect you from organic traffic drops.

First, sort out access and security. In Google Search Console, Google Analytics, and Google Tag Manager, verify that agency staff are only administrators or users, not owners; elevate your main corporate email to primary owner status. Don't revoke the old agency's access right away; plan a controlled overlap of about a week until the new agency gets access and audits the accounts.

The second stage is documentation delivery. Request all written copy prepared by the agency that hasn't gone live yet, metadata revision spreadsheets, and most importantly, the most up-to-date copy of the disavow.txt file submitted to Google. If any link building was done, have them include a breakdown with URLs, publishing dates, and anchor text in the final contract closeout report.

As a final step, enforce a technical freeze. During the handover week, absolutely no changes should be made to robots.txt, canonical tags, URL redirects, or site architecture. Not a single line of code should be touched until the new agency runs its own technical crawl and logs existing issues.

The biggest mistake is pissing off the old agency and stripping their access out of nowhere. Trigger the transition clause in the contract. If there's no explicit term, have them sign a completed deliverables and digital asset handover protocol before approving the final progress payment invoice. Legal and technical security need to go hand in hand.

Don't stop at grabbing the disavow file from Search Console. Check if there are any regex-based 301 redirects or server-level rules set up on the site by the agency. Sometimes agencies disable their own proxy or cloud rules on their way out, and you end up waking up to hundreds of 404 errors overnight.

We monitored traffic for 45 days during a similar handover last year. The new agency tried to touch our URL structure right out of the gate claiming they'd rebuild everything from scratch, but I shut that down. We just kept the handover clean and didn't let them make any radical moves for 3 months; our organic traffic didn't even drop by 2 percent.

Expecting the old agency to hand over a complete backlink list is wishful thinking. Most agencies treat their link networks as trade secrets and only give you a partial list. So, without waiting for handover day, open an account on a crawler tool under your own name, export your site's entire backlink profile and stash it away.

our old agency deleted the container in tag manager on their way out couldnt track conversions for two weeks and ads completely tanked... anyway definitely download a json backup of tag manager to your computer right now imo.

Did the new agency offer to join a handover meeting? If they're a professional team, they should have asked for a 45-minute joint handover call with the old agency's tech lead. Is there any direct contact between them, or are you playing courier between the two?

There's one urgent task to knock out first thing tomorrow morning: add your company's primary corporate account as the owner in Google Analytics and Search Console, and downgrade the old team's access to user level. Don't remove them completely, but secure ownership.

There is something to watch out for. Taking notes for two weeks yields better results than a six-month estimate.

When making decisions, write down the worst-case scenario too, not just the best. Of course it varies if your situation is different.
