Agency is recommending a Website Relaunch, what does that actually mean and what gets lost?

We are a family-owned business in Munich providing technical service for medical devices and laboratory equipment for 12 years. like our website was last updated back in 2017. Visually it's a bit dated and some forms break on mobile but we get around 6,000 organic service request visits a month and our phones ring consistently.

Last month we met with a new digital agency. They told us the codebase is obsolete and doesn't meet modern requirements proposing a full 'Website Relaunch' project. They put together a quote of around 18,000 EUR with a 4-month timeline.

I'm completely torn... We just wanted a fresher interface and mobile fixes, but the agency says everything needs to be rebuilt from scratch... What does a relaunch actually entail? What pages, articles, and search engine rankings on our current site are at risk? Should we really go through with such a major overhaul or would touching up the existing setup be enough?

Short answer: A Website Relaunch isn't just a cosmetic makeover that swaps out the visual theme; it means completely overhauling the underlying code, content architecture, URL structure, and server technology from the ground up. Without a meticulous migration plan, there is a very high risk of permanently losing the Google rankings, organic search traffic, and indexed pages you've built up over the years.

The reason agencies suggest a relaunch instead of a redesign is usually that the legacy infrastructure can no longer meet current security standards, mobile speed benchmarks, or modular content management systems. However, deciding what stays and what goes should be entirely up to you:

1) URL Structure and Redirects: This is your biggest vulnerability. Every single legacy URL that changes must be mapped to its exact new equivalent with a 301 permanent redirect, no exceptions. If this mapping is incomplete, visitors will hit 404 errors and your search engine authority will crater fast. 2) Content Preservation Plan: Don't fall for the agency's 'let's clean up old pages' pitch. Audit which pages drive organic traffic and conversions; carry their copy, heading hierarchy, and metadata over to the new build intact or improved. 3) Decision Criteria: If your current setup cannot receive security patches and its mobile scores are terrible, a relaunch is unavoidable. But if the issue is merely button styles and color palettes, touching up the existing template is far safer than blowing 18,000 EUR.

Make sure to write a strict 'URL Mapping and 301 Redirect Plan' clause into your contract with the agency. A full inventory of legacy URLs must be crawled, and every single page currently indexed by search engines must be mapped one-to-one to the new pages. Skip this step, and your traffic could drop by half within the first month.

Quoting 18,000 EUR and saying 'let's scrap everything' on a site built in 2017 is just the easiest path for agencies. They don't want to dig through someone else's legacy code they'd rather spin up a blank slate. They might have valid technical points but if your revenue directly depends on those searches, think twice before pulling the trigger.

We made a similar mistake back in Stuttgart. The agency did a relaunch, and our phones literally stopped ringing for 6 months. Turns out they forgot to redirect the URLs of our old service pages. Our monthly traffic tanked from 7,500 unique visitors down to 2,000, and it took us 14 months plus an extra 6,000 EUR in consulting fees just to get back to where we started.

Before making a decision, check these three things: 1) Is your server infrastructure receiving up-to-date security patches? 2) How high is your mobile conversion loss? 3) Would fixing up the CSS and mobile responsiveness on your current theme cost at most a quarter of a full relaunch? youre in the medical sector; your clients dont care about flashy animations they just want to find the technical service they need right away. personally, Id firmly tell the agency "give me a quote for mobile optimizations on our existing theme." If a relaunch is truly unavoidable do not sign anything without a search engine preservation protocol in place.

a relaunch is like erecting a building from scratch... if the foundation is rotting you have no choice but you dont tear down the whole building just because the kitchen cabinets are old. btw id suggest having an independent expert look over the agencys technical report.

we got stuck at the same point for a while and any unwritten clause becomes a point of disagreement later, as both sides remember it differently.

mistakes made on the website redesign meaning side are usually reversible but expensive. if you post the result here, it will help others too.

i felt relieved reading this answer so it's not just me. when making decisions write down the worst-case scenario too not just the best.

in legacy systems, the most expensivve thing is unknown dependencies.
