What should I look out for when choosing an SEO agency, and what questions should I ask in the initial meeting?

We are an 8-person team in Kadıköy manufacturing and selling commercial kitchen equipment via e-commerce. I mean we set aside a monthly SEO budget of 25,000 TL to grow our revenue through digital channels... Next week, we have introductory meetings lined up with three different SEO agencies. Last year we worked with a freelance specialist for 6 months based on a acquaintances recommendation but it ended in complete frustration; whenever we asked for regular reporting we only received generic screenshots of rankings, and it brought zero lift to sales.

Now we want to move forward with a proper agency, but I'm worried about getting drowned in technical jargon and making bad calls. What concrete questions should I bring to the table in the first meeting to gauge their competence, transparency and working methodology? Also how should we react to agencies promising guaranteed first-page rankings?

Short answer: Focus on the realism of the agency's promises, their reporting transparency, and the division of operational labor during the initial meeting. No one can guarantee top ranking or fixed positions in Google search results; avoid agencies that make ironclad promises like that. Success is built on regular technical audits, quality content production, and transparent measurement workflows.

Ask the agency reps these three direct questions in the meeting: 1) Do you have past case studies in our industry or similar B2B e-commerce verticals, and how did you track organic traffic converting into revenue? 2) In monthly reports, will you just hand us ranking screenshots, or will you deliver a comprehensive analysis of crawl errors, organic click trends, and conversion metrics pulled from Google Search Console and analytics? 3) Do you implement technical SEO code and infrastructure tweaks directly yourselves, or do you create a task backlog for our own developer to handle?

Also, clarify contractual terms from day one. Ask them to present at least a 3-month strategic roadmap and commit to bi-weekly check-in meetings. Teams that channel all communication through a single dedicated project manager tend to yield far more efficient results throughout the engagement.

If anyone in the meeting claims they have a "special partnership with Google" or guarantees a #1 ranking within three months, end the call immediately. Search engine algorithms change constantly, so nobody can offer that kind of certainty. Partner with an agency that puts your site's actual technical flaws on the table, not one selling empty promises.

We also started in B2B with 20,000 TL a month. For the first two months, we saw almost zero traffic growth because the agency spent all their time cleaning up crawl budget waste and duplicate content issues. By month four, our organic form submissions had tripled. You have to be patient, don't expect miracles in month one.

Before going into the meeting, under no circumstances should you grant the agency edit access to your Google Search Console and analytics dashboards. If they are going to do a preliminary audit, only grant read-only, viewer access. Definitely keep a record of who you gave access to.

Is your site built on an off-the-shelf e-commerce package or custom software? Most agencies know the popular e-commerce platforms well but with custom software, they won't want to actually implement technical SEO recommendations into the code and will pass the buck to your developer. Did you clarify this in the first meeting?

don't beat around the bush in the meeting, just ask them how many hours a month they will dedicaet to you. there are agencies that only spend 4 hours a month for 25 thousand lira while others do regular weekly content and technical checks. honestly get the committed effort in writing in the contract.

In the first meeting, they're going to hand you a 40-page automated software export and call it a "custom audit report", be prepared for it now. Don't look at the colorful charts; look at whether they actually examined competitor products in your niche.

the biggest mistake we made was trusting the agency owneer and never meeting the project manager. the senior consultant does all the talking at the table, but then they pass the work off to a fresh-grad intern then tbh make sure you meet the person who will actually be managing your account in the meeting.
