We're a custom office furniture manufacturer with 18 employees. Until now, most of our sales came through referrals and networking. To bring in corporate clients digitally, we set aside a monthly ad budget of 70,000 TL, plus a separate management fee for an agency.

Last week we had intro calls with two different ad agencies. Both teams gave us super generic lines like "we'll optimize your account, multiply your conversions, and build an AI-driven bidding strategy." When I asked what they actually sit down and do on a daily or weekly basis, I couldn't get a single straight answer.

Technically speaking, where do an agency's core responsibilities start and end? What concrete deliverables should I put on the table for next week's pre-contract meeting?

Short answer: A Google Ads agency shouldn't just set up campaigns and walk away; they are responsible for setting up conversion tracking, actively pruning negative keywords, testing ad copy, and transparently reporting how ad spend turns into actual sales. In the first meeting, make sure to clarify that you retain account ownership and that search terms will be cleaned up weekly.

Here are the concrete deliverables you need to demand: 1) During onboarding, proper setup and validation of conversion events for website forms, phone call clicks, and WhatsApp buttons. 2) In day-to-day management, reviewing the search terms report at least once a week to add irrelevant queries to negative lists (e.g., blocking searches like "furniture repair" or "free office design"). 3) Continuous A/B testing of at least two different ad copy variations.

Definitely get these two clauses into the contract: The ad account must be created under your company email, with the agency only granted manager access; that way, if you part ways tomorrow, your historical data isn't lost. Second, tie their fee to a flat base plus a performance bonus instead of a percentage of ad spend, so they don't have an incentive to needlessly inflate your budget.

For a 70,000 TL budget, the market rate for a flat management fee is usually between 12,000 TL and 18,000 TL. Agencies charging a percentage typically ask for 15 percent, but a flat fee is much safer when starting out.

Most agencies just build the campaigns, turn on smart bidding, and never look at the dashboard all month. If you don't demand an Excel export of the search terms report every Monday, you're just throwing money away.

What they call "AI optimization" is literally just clicking the "Apply recommendations" button inside Google Ads. A high school intern at your office could do that, don't get ripped off.
