We manufacture handmade leather wallets and travel accessories in İzmir and sell them through our own e-commerce store. We've been live for about two years, but our organic search traffic has been completely flat at 70-80 unique visitors a day for the past six months. Most of our sales rely heavily on social media ads.

Meanwhile two domestic competitors in our niche rank in the top three for every core search term like 'genuine leather wallet' and 'leather passport holder'. With our budget stretched thin, we cant afford roughly 25.000 TL a month for an agency right now.

How can we run a comprehensive SEO competitor analysis in-house using free methods, without blowing a fortune on expensive software? Exactly which page-level factors should we look at to start closing the gap?

Short answer: To run competitor analysis without an agency or costly tools, manually inspect competitors' content architecture, indexed URLs, and overall page experience using search engine operators; free Google tools and incognito searches are more than enough. Their rankings aren't magic—they simply align pages better with search intent.

Start by searching your industry keywords in an incognito tab and opening the top 3 ranking competitor pages side by side. Check these four elements: 1) What keyword variations appear in the main title (H1) and subheadings (H2, H3)? 2) Does category copy genuinely resolve user search intent, or is it merely keyword-stuffed? 3) How granular are product filtering options and subcategory structures? 4) How fast do pages load on mobile, and how crisp are the visuals?

Next, run 'site:competitordomain.com keyword' directly in Google. This search operator reveals how many dedicated landing pages or blog posts they've published around that specific topic. If a rival builds topical authority through adjacent content like 'men's leather wallet care' rather than just a product category, you need to expand your content coverage too.

Finally, check Google Search Console for queries driving impressions where you're stuck ranking between positions 8 and 15. Improve those landing pages by benchmarking them against top 3 results—add customer reviews, FAQ sections, and detailed product specs.

Go right to a competitor's category page, right-click, and hit view source. Look at how they phrase things in their 'title' and 'description' tags. Update your own meta tags using the same approach.

Look at the 'Pages' report in Google Search Console. Do you have unindexed pages? Competitors usually help Googlebot crawl every page smoothly with clean URLs and proper XML sitemaps. Check your page speeds against theirs using Google's free PageSpeed tool too.

We revamped our category descriptions after doing a similar breakdown. Top 3 sites had around 350 words of copy plus 4 FAQ accordions, while we only had 50 words. After expanding the text and adding internal links, our daily organic clicks jumped from 110 to 340 over 4 months.

totally agree no need for paid tools... btw typing your term into google and checking the auto-suggest plus 'people also ask' boxes gives you half the competitor insights for free anyway.

Never miss these three things when auditing rivals: 1) Are image file names and alt tags descriptive? 2) Do category pages cross-link naturally to related blog guides? 3) Are there annoying pop-ups getting in the user's way on page load?

Last year, since I didn't have the budget for an agency, I exported all the category headings of two competitors into an Excel sheet. Our site just had 'Leather Bags', while these guys had 12 sub-breakdowns like 'Vintage Messenger Leather Bag'. Just by building out those subpages, I doubled my traffic.
