Started SEO four months ago but still nothing to show for it — how long does SEO take to work?

We are a 10-person home remodeling, kitchen renovation, and bathroom design business in Austin. Four months ago, we hired an SEO agency to improve our local search visibility and generate direct quote requests through our website. We pay them a flat 1,200 USD every month for the service.

In the first month, the agency handled some technical cleanup, improved site speed, and for the past three months, they've been publishing 4 original blog posts on the site every month. However, month four is over, and there is virtually zero movement in our organic traffic. We haven't received a single phone call or form submission from search engines.

When we talk to the agency rep, they say this process is completely normal and that the answer to how long SEO takes to work is 6 to 9 months. Is it actually normal to see zero traction during this time, or are we being strung along? What kinds of signals should we have seen by the fourth month at the very least?

Short answer: By the fourth month, not seeing inbound phone calls or leads that convert into sales can be considered normal depending on local competition; however, seeing zero movement in organic impressions and keyword rankings in Search Console is definitely not normal. While revenue-generating conversions usually mature after month six, leading indicators from technical and content efforts should reflect in the charts by month three at the absolute latest.

If you're spending a 1,200 USD monthly budget in a local service industry like remodeling and construction, the focus should not be on generic blog posts, but on commercial service pages targeting Austin and surrounding neighborhoods directly. A generic blog post on 'how to clean kitchen cabinets' might attract people looking for info globally, but it won't land you an actual client who wants their kitchen remodeled in Austin. If the blog posts don't match local intent, traffic won't convert into phone calls even if it comes in.

In your next meeting with the agency, instead of letting them tell you to be patient, ask for these concrete data points: 1) Four-month ranking history for target keywords in the top 100 and top 20, 2) The total organic impression growth curve in Google Search Console, even if clicks haven't followed yet, 3) Search volume on Maps and your Google Business Profile. If there's no clear upward trajectory across all three indicators by month four, their strategy is flawed and it's time to reconsider the contract.

Log into Google Search Console and check the impressions graph for the last 90 days. Even if clicks are at zero, the impression line should be stepping up like a staircase. If impressions are completely flat, it means the content the agency posted either hasn't been indexed or was written for keywords with no search volume.

We operated in a similar local service niche. By month two, impressions grew by fifty percent; by month three, target keywords moved from positions 40-50 into the top 20; and our first real phone call arrived right in the middle of month five. If there's zero movement in Search Console after four months, something is wrong.

Taking 1,200 USD a month just to post 4 blog articles and saying 'SEO takes 9 months, just wait' is the oldest agency stalling tactic in the book. In the remodeling business, portfolio photos neighborhood landing pages, and Maps reviews bring clients, not blog posts. You won't get kitchen remodeling jobs in Austin by blogging.

Ask your agency this week for their target keyword list and an updated rank tracking report for those terms. Don't settle for vague statements like 'work is ongoing.' You have every right to see a clear spreadsheet showing where each keyword started and where it ranks now.

over eighty percent of people looking for remodeling work go straight to Google Maps listings and reviews... did your agency optimize your Google Business Profile or start a campaign to collect local customer reviews? if they had focused on the local map pack instead of grinding out blog posts for the website, your phone would have rung by now.

zero calls in 4 months might be normal but if impressions in console havent budged at all the agency is sleeping on the job... like traffic doesnt just hit overnight first impressions spike then clicks follow open up console and chekc it yourself.

Correction: I misremembered the figure, it was a bit lower.

The biggest mistake small businesses make is assuming organic optimization works like flipping an ad switch. The agency saying 6-9 months isn't a lie in principle, but having zero leading metrics to show for it by month four is unacceptable. Wait until month six, but only on the condition of receiving weekly impression reports.

What keywords are those 4 blog posts targeting? Are they localized for Austin, or are they just generic remodeling tips for the whole country? Have you checked that?

Youre right. A page with low traffic might be reaching the right people. Look at where sales come from.

The biggest time-waster for us was not knowing who had the final say. honestly of course it varies if your situation is different.

We got stuck at the same point for a while. Any unwritten clause becomes a point of disagreement later, as both sides remember it differently.

If rankings stay the same but clicks drop, the issue isn't your page, but the search result appearance. Proven by experience.

I agree, and I'd like to emphasize that. Don't trust anyone who gives guarantees; there are no guarantees in this business.

The harder it is to reverse a decision the slower you should make it. If I were you I'd go this route.
