Spending money on SEO for 4 months with zero sales — when does it actually kick in?

We run a small e-commerce store in Valencia selling handmade leather bags and custom travel accessories. Four months ago, we hired an SEO specialist for 650 Euros a month; so far, 2,600 Euros has left our pocket. We're told technical foundation issues were cleaned up, category descriptions rewritten, and two informative guide blog posts published each week.

Looking at the dashboards, there seems to be a tiny bump in Google impressions, but daily organic visitors never exceed 15 people. Worst of all, we haven't made a single sale through organic search traffic in these entire 4 months. We cut down our paid ad budget to fund this, so our company's cash flow is taking a real hit.

Where are we realistically supposed to be at this stage? Should I wait a few more months and keep paying 650 Euros, or call this an obvious failure and pull the plug? How do I even tell if things are moving in the right direction without any sales?

Short answer: Not seeing consistent sales after four months is pretty normal for organic search, but non-branded clicks and target keyword rankings in search console should already show distinct upward momentum. If there are no early indicator metrics proving you're on the right track even without sales, you should rethink the strategy instead of blindly spending more.

The first two months of organic search work usually go into fixing technical debt, crawling, and indexing. By months three and four, you should see impressions ramping up on targeted long-tail terms, followed by pages climbing from outer pages into the top two search results pages. If you're only getting 15 organic visitors a day and impressions aren't turning into meaningful clicks, the blog content might be targeting broad informational topics with zero commercial intent.

Ask your specialist immediately for a clear comparison containing these three metrics: 1) Non-branded clicks before the campaign vs. today, 2) Ranking trends for high-intent transactional keywords targeted by your product and category pages, 3) Average session duration and bounce rates across product pages from inbound search traffic.

If you reach month six with zero product pages ranking in the top twenty for target commercial terms and organic traffic is still crawling in the double digits, fire the specialist and reallocate that budget back into direct sales-generating channels.

Go into your Search Console dashboard, hit the Performance tab, and filter by transactional terms like leather wallet or travel bag. Over the past 3 months, has average position moved from the 50s up into the 20s? If impressions are there but clicks aren't, your meta titles might just be weak. If rankings haven't budged at all, check page crawl and indexing status.

We sell home textiles in Madrid. We didn't see a single Euro in revenue from SEO during our first 5 months either. By the end of month 6, organic clicks suddenly spiked to 200 uniques a day and leveled out at around 40 orders a month. Month four is almost always the most discouraging slump—don't panic just yet.

Zero orders in four months doesn't seem like just an SEO delay to me. 15 organic visitors a day comes out to about 450 potential buyers a month. If none of these people are adding products to their cart, the issue might be product pricing, shipping costs, or a lack of trust at the checkout stage rather than SEO.

sounds like they focused way too much on blog posts imo but nobody reads a blog on how to care for leather and instantly drops 120 euro on a bag. they should've been ranking the category pages directly you migt have burned the budget on an informational crowd.

Run this three-step check before making a decision: 1) Examine search intent; are the few visitors looking for products or general information? 2) Check how quickly your product pages get indexed. 3) Ask your specialist for a clear ranking bracket forecast for the next two months; if they beat around the bush, part ways.

if your cash flow is choking, 650 Euro a month is nothing to sneeze at; that's 2,600 Euro gone in 4 months. if you don't have the runway to keep you afloat for aonther 2-3 months freezing the SEO contract and shifting the budget to direct ads that generate quick sales makes total sense.

Where exactly do we filter for non-branded search queries in Search Console? When I check the queries tab I pretty much only see my own store name; why wouldn't the other keywords be showing up?
