Requesting a monthly report from our Google Ads agency — what items should a proper report include?

We run an academy that sells professional certification and corporate training programs for adults. Our monthly Google Ads media budget is around 120,000 TL, and we pay the agency a flat monthly management fee of 20,000 TL. So our total out-of-pocket marketing spend is 140,000 TL every month.

Yet for the past four months, the only thing the agency delivers is a 7-page PDF loaded with colorful charts. It only lists impressions, clicks, average click-through rate (CTR), and total spend. They tell us "we got 16,000 clicks this month, things are going great," but our sales team reports that half the lead forms have bogus phone numbers, and inbound calls are coming from totally irrelevant search terms.

In our quarterly review meeting next week, we want to impose our own template on the agency. What metrics and reporting breakdowns must I require so we can audit whether they're actually managing the budget well, pruning negative keywords, and driving real sales?

Short answer: A proper Google Ads report shouldn't dwell on vanity metrics like impressions or clicks. It needs to show cost per qualified lead, search terms spend negative keyword actions, and the budget waste ratio on non-converting terms. Metrics that don't tie back to revenue or qualified demand have zero reporting value.

The first page of the template you demand should be a campaign-level conversion breakdown. Actions like form fills phone calls, and WhatsApp clicks must be listed on separate rows. For each conversion type, a clean Cost Per Acquisition (CPA) calculated as Spend / Conversions should be displayed, alongside a month-over-month comparison.

The second critical section is the Search Terms Report and negative keyword upkeep. The agency must list actual user search queries typed into Google, not just the keywords triggered. The top 20 search terms that generated zero conversions while burning spend must be shown, and the report should explicitly document how many new negative keywords were added that month.

Third, they need to report Auction Insights and lost Impression Share (IS). It must be crystal clear whether impression share is being lost to budget constraints or poor ad rank. Without these breakdowns, you have no way of knowing whether the agency is actively optimizing or just letting the budget burn on autopilot.

Four core tables you need in your template: 1) Actual qualified leads and cost per lead, broken down by conversion action. 2) Search lost impression share (split by budget vs. rank). 3) Top 10 highest-spending keywords that generated zero enrollments. 4) Ad copy A/B test results and Quality Score changes.

Stop asking for static PDFs at the end of the month. Demand a live Looker Studio dashboard connected directly to the data. Have it pull in actual qualified leads synced with your sales CRM. As long as you can't monitor the data live on your own screen, a PDF can easily be dressed up.

At a similar training company, we had them pull up the search terms report and found that 32,000 TL of a 100,000 TL budget was wasted on queries like "free certificate" and "past exam questions." Because negative keywords were neglected, one third of the budget went straight into the trash.

The reporting won't fix anything until you bridge the disconnect between your sales team and the agency. You need to pass offline conversion data back to the agency through your CRM, flagging which monthly leads actually converted to paying customers. That's the only way the algorithm learns to go after real buyers instead of spam form submissions.

make sure they aren't counting anyone who visits the contact page as a conversion.. then a lot of agencies track form button clicks or even page scrolls instead of thank-you page loads just to inflate the conversion count.

If you're spending 140k a month and accepting "we got clicks" as an answer you're funding a charity not hiring an agency. The metric isn't clicks; it's enrollment fees landing in the academy's bank account.

Do you own the Google Ads account directly, or is it nested under their MCC? Are ad spend invoices billed directly to your credit card, or are you wiring money to the agency in lump sums?

During the meeting, make them pull up the last 30 days of search terms in an Excel sheet right then and there. Most agencies dread opening that sheet because that's where budget waste is instantly exposed.
