as a plumber i used to sell plumbing materials myself, the supplier said 'stop, let me sell them' — income halved but no loss of workers

i'm a plumber, been freelancing in istanbul for 15 years. i used to do the work and buy/sell the materials myself. so if a customer said 'i want it piped', i'd get the pipes and keep a 30% margin in my pocket. like, i'd charge the customer 1300 TL for pipes that cost 1000 TL.

2 years ago my supplier (pipes, bolts, etc.) told me 'bro, quit this, i'll handle sales, you be the worker. focus on the job'. i said 'ok', it was super busy. the supplier was selling the goods right, i was doing the work. 3 months later i realized: i was losing 50k a month (300 TL loss per month, so 3600 TL a year). but the upside: i couldn't work 8 hours, i was working 12 (for shopping). now i work 8 hours, 4 hours free. no hassle at all.

i lost 50k but gained 'time freedom'. now i can invest in plumbing work, even started a sales side branch called 'store-ification'. i'm sure i'll earn 60k this year, i've already compensated for the 50k loss on the supplier's goods.

data analysis: as demand rises, capacity usually drops by 30-50%. that's your situation. you need to increase capacity.

this is a classic industry problem. solution: tell the customer the 'real date'. then stay patient.

legally, you should have a written contract with the customer in this case. terms must be clear. advice: get a lawyer.

Let me write how it's done in practice. If you don't write this down from the start it leads to arguments later.

If it's your first time, start small; scaling comes later. If you have questions write them; I'll answer as best I can.

If you're going this route, sort this out first. When the closure decision was made is as decisive as the decision itself.

The reason for failure isn't one big mistake, but the accumulation of small decisions. If you have questions, write them; I'll answer as best I can.

My perspective changed after experiencing that. The moment you depend on a single client you no longer set the price.

How did you solve this? When you try to change everything at once, nothing settles.

There's one point I'm curious about. Most time waste accumulates in tasks waiting for approval.

Proven by experience.

I completely agree. Most time waste accumulates in tasks waiting for approval.

Of course, it varies if your situation is different.

I didn't know that. When we decide without measuring, we always end up in the same place.

That's all, sorry if I went on too long.
