The old supplier was like a friend for years but got sluggish, switched to a new one and both price and quality changed

I had been working with the same supplier for fifteen years. My accountant recommended them prices and quality were good, but problems started arising over time. Orders take 20 days, should normally be 10. Price also increases by 5-10% every year for no reason.

I told the old supplier 'speed up, I'll look elsewhere'. But after such a long relationship I lacked the courage to just leave. Eventually I found another supplier in the market. Price is 15% cheaper delivery is fast, quality is similar.

But it was very difficult relationally. The old supplier was very hurt, sent a mutual acquaintance in between to ask 'what is this?'. The money I'm saving is working but that 15-year relationship is gone. The connection with the new supplier is colder solutions are harsher if problems arise.

this is a very tricky dilemma. friendship and business relationships dont always clash. yours went well for 15 years but the old supplier made big mistakes (price hikes speed drops). you made the right decision.

but my advice: if things go well with the new supplier, tell the old one 'if you lower prices and increase speed I can take you back'. most suppliers give value to this kind of second chance. then managing transitions between two suppliers makes sense.

In business relationships: friendship matters but quality and price matter more. It's natural to lose to a competitor when your old supplier gets sluggish (price hikes, slow service). Your decision makes sense, but a dual-supplier system is ideal: you can switch in emergencies.

When switching suppliers: 1- Do a 3-month test run with the new supplier 2- Be clear with the old supplier ('you need to lower prices'), 3- Maintain parallel supply (to reduce risk), 4- Write payment terms in the contract, 5- Keep two suppliers on standby for emergencies.

But when will the new supplier's quality drop? Because they offer bait prices at first. Keep parallel supply keep the old supplier as a backup.

Bro, you made a healthy decision! Business relationships shouldn't be friendships they should be conducted without blackmailing each other. The new supplier should be better. Because a 15-year friendship doesn't work anymore.

Good call starting this thread. Looking profitable on paper but having no cash in the bank is very common.

Pausing growth to breathe is also a strategy, nobody says that. That's all, sorry if I went on too long.

Thanks, this was very helpful. Trying to do this alone is the most expensive way.

When you try to change everything at once, nothing settles. If you post the result here, it will help others too.

Three different views emerged, they all complement each other. If it's your first time, start small; scaling comes later.

This is my opinion, I'm not claiming it's absolute truth.

This is exactly what we experienced. The harder it is to reverse a decision, the slower you should make it.

I'm also curious if anyone does it differently.

There are three things to check when doing this. Solutions that work at a small scale collapse when you grow; I learned this late.

That's all, sorry if I went on too long.

I agree. Mistaking revenue for cash is the most expensive illusion; trust the bank account.

People defend habits, not processes. Resistance comes from there. Proven by experience.

Let me share my experience. People defend habits not processes. Resistance comes from there.

Good luck with that.

I'll argue the opposite don't get mad. The reason for failure isn't one big mistake, but the accumulation of small decisions.

Processes without records never improve, because you don't know what to fix.

I'll try it. If you get three different answers on a topic, the question was asked wrong.

We experienced almost the exact same thing last year. Trying to do this alone is the most expensive way.

I've been down this road, let me tell you. When we decide without measuring, we always end up in the same place.

This is my opinion, I'm not claiming it's absolute truth.
