The company structure is like this: 5-person core team (staff salary) the rest of the work is done with contractors. But managing contractors is hard, quality is inconsistent. On the other hand hiring staff is expensive and has more responsibility.

Decision: which one makes more sense when? Should routine tasks be outsourced, or strategic ones? Is there a cost difference? And is there legal risk?

General rule: keep core business functions in-house, outsource the periphery. For example: product development = in-house (core), accounting = outsourced (peripheral).

Cost: in-house = fixed + variable (salary + SGK + leave), outsourced = variable only (hourly/project-based). Outsourcing is cheaper on low margins, in-house is cheaper on high margins. Legal risk: if an outsourced worker is misclassified (actually an employee but registered as a contractor), you'll face tax and SGK penalties.

we use a mix of in-house and outsourced staff bro. in-house handles the hard stuff, outsourced handles the quick stuff. but managing contractors is tough you need quality control. we're leaning towards hiring more in-house staff because

Question for you: how much are you paying contractors per month right now? If you're paying 15+ contractors, hire 3-4 in-house staff nearby (SGK + salary) it might come out cheaper + improve quality.

contractor relationship: 'you work, I pay if quality drops I'll get someone else.' In-house: 'you're permanent, I'm responsible.' They're two different worlds.

If you're a long-term operator, you need in-house staff for core functions. If contractors are doing most of the work, efficiency and quality will suffer. Consult your accountant, have them calculate which option is actually cheaper.

The cheap-looking path usually ends up costing more later. Just because everyone does it doesn't mean it's right.

Do you think this works at any scale? Measure first, then divide. When the order is right, the debate ends.

Calculate how many months you can survive without revenue, then halve that number. Just leaving this note, it might be useful.
