in our second year, one day my partner came and said 'i'm out'. clients, tech, infrastructure — everything was a mess. we needed his support for most tasks.

the first week was pure panic. but then i made a list: 'what was the partner doing? which parts can i handle, which need a consultant?' i found out that 70% of what the partner did was routine. 30% was critical decisions.

i hired a consultant for the critical decisions, weekly. i wrote procedures for the routines and transferred an assistant. i got the business back on track. clients didn't even notice. the company survived. the partner's departure actually turned out to be an opportunity to uncover inefficiencies rather than a loss of productivity.

if a partner leaves it hurts but this is actually the start of a 'job description' process. if the partner's tasks had been documented the transition wouldn't have been this hard.

what to do from now on: 1) keep written 'job descriptions' for every role, 2) avoid dependency on any single person, 3) have a backup person (consultant or junior) ready.

do this immediately: 1) check your client list, what was the partner's relationship with clients? 2) list active projects, remove the partner from them (promote an assistant). 3) financial check (are the partner's accounts closed?). 4) legal: who holds the partner's share?

partnership is the most fragile structure. if you become too dependent on one partner, the company becomes the partner. good partners start making themselves replaceable — things start getting better in their absence.

a partner leaving is painful but sometimes necessary. if there are no legal or financial issues, this crisis can be turned into an opportunity.

i'm writing this so you don't make the same mistake then taking notes for two weeks yields better results than a six-month estimate.

when making a decision, first look at what data you have on hand but good luck with that.

im writing this so you dont make the same mistake. start with a small trial; dont commit to everything at once.

if I were you, I'd go this route.

I agree, and I'd like to emphasize that. If the gap between accounts receivable and accounts payable turnover days is widening, revenue won't save you.

This is my opinion, I'm not claiming it's absolute truth.

To get into the details: When we decide without measuring, we always end up in the same place.

Thanks a lot, I'll try it today. When you try to change everything at once, nothing settles.

Proven by experience.

You're right, I've been down that road too. Don't hesitate to ask; those who don't ask always pay more.

We've heard this a lot, but it never happened like that for us. Start with a small trial; don't commit to everything at once.

When we decide without measuring, we always end up in the same place. If you post the result here, it will help others too.

The discussion got scattered, let me summarize. The longer you delay cutting the team the more people it affects.

Good luck with that.

If I understood correctly, you're saying: Taking notes for two weeks yields better results than a six-month estimate.

If you have questions, write them; I'll answer as best I can.

Let me speak from the other side; I'm on the supplier side. The real issue isn't the number, but what it's based on.

If you get three different answers on a topic, the question was asked wrong. Of course, it varies if your situation is different.
