March 2020 — at the start of the pandemic, business had stopped. customers were shut down. revenue was zero. there were 6 of us, and I couldn't afford to pay everyone.

I said 'I'll cut my own pay, let's focus on keeping theirs, at least so I don't lose them.' I cut my own salary for 3 months — basically sat at home with my family with zero income. and in the end, the team stayed together.

but this was a really hard decision psychologically. when my wife showed anxiety, or when I had to tell my kid 'dad has no money' when they went to school, it felt awful. but as a business owner, it was the right call. because keeping the team = keeping customers = money coming in next year.

managing a crisis doesn't necessarily mean sacrifice. but usually, when the manager starts cutting from their own pay, it boosts team morale.

there's a social mechanism at play: the boss cuts their own salary, employees laugh it off and accept it. but if you do the opposite, employees leave in the first month. if it's an external event, it's internal business failure.

I did this in 2020 too it was really hard... but I saved the team. now they're happy with me... maybe that 3 months of sacrifice bought me 10 years of loyalty.

What to do when cutting salary: 1) be open with the team ('we'll wait 3 months'), 2) convert it to employee bonuses ('I can pay 1.5x next year'), 3) find income outside the home (consulting, freelance), 4) set a deadline (salary comes back in 3 months — if it doesn't, say so).

If the boss doesn't cut their salary during an economic crisis, employees start cutting themselves (by quitting). Sacrifice isn't a principle, it's a strategy — to save the team.
