We had been providing services for five years. Customers treated us like a project shop, asking, 'can you do this for us?' and we did. Then I realized: I can't increase margins in this model, I can't scale. Every customer means a new project, new staff, new hours.

We designed a product and pitched it to our clients. But the responses were like: 'your business is service, I get better results if you just do the work for me.' It's super hard to convince clients to change how they see my role. No matter what I tried, they kept pulling me back to 'just provide the service.'

What I ended up doing: started finding new clients and offered them only the product, not the service. The old clients (who bought services) gradually dropped off, and new clients who bought the product came in. The transition took two years, it was tough, but we finally became a product company.

This is a very common issue, it's called a market positioning problem. Once a customer accepts you in a specific role, it's really hard to change that role. Your options are: 1- Enter a new market (what you did), 2- Have an open talk with old clients (unfortunately, doesn't work), 3- Change pricing to match the product (profitability drops). Yours was the best move.

bro i did it like this: instead of going full product i made a hybrrid product + service model. customers buy the product but pay extra for things like approval data prep etc. this way i live in both worlds

But a question for you: did your client count increase after switching to a product? Because if you switched to product to increase margins but the client count stayed the same, total revenue hasn't changed at all. Can you explain a bit about whether your client count went up?

In this situation, give your long-term clients a plan: 'we will only offer the product within 3 months, services will end.' Some will switch to the product, some will go elsewhere. Painful but clean. Or make the product version configurable only by the customer, avoiding the service-person bottleneck.

From a business model perspective, services revenue follows a lifecycle, while product revenue is scalable. Converting one to the other means demographic separation. Yours was a successful transition.

While explaining this, I remember my own experience... A client said 'why did you switch to product we were supporting you.' Yes, they were supporting me to chain me down. Choosing freedom is the issue then you deliver.
