The old warehouse rent got too expensive 6,000 lira/month. I found a new one, 4,000 lira/month, worse location but smaller size. Decided to move. I rushed, did poor planning.

When we started moving costs appeared: 1- Moving company: 3,000 lira 2- Warehouse license and permits: 1,200, 3- Stock check at product start: 2 days lost (production loss: 5,000). Total: 11,200 lira spent. Rent difference is 24,000/year, but 11,200 was sunk that month.

Result: it took 2.5 months to recoup the rent. On the other hand, 6 months later I realized the logistics impact of moving 2 km away from the warehouse. For the second move, I did this: set a 3-month budget visited the location four times.

Warehouse moving involves a lot: moving costs, downtime, licenses, new supplier relationships, logistics (e.g., distance to customers). Yours paid back in 2.5 months with the new rent, which is good. But lack of planning happens a lot.

Advice: when preparing for a warehouse move, 1- Subtract 3-6 months of moving costs from the new rent, 2- Calculate the downtime period, 3- Measure the new location's logistics (distance to customers, distance to suppliers), 4- Check the new location's width.

Warehouse moving: 1- Get 3 quotes from movers (min and max estimates), 2- Start stock check 1 week early (list what's there), 3- Plan the downtime (move on weekends), 4- Write lists of products before going to the new warehouse, 5- Double check in the first week

I'm curious: besides those 2 days of production loss, were there any other losses? Like, delays in delivery to customers, etc? Because that's the hidden cost of a warehouse move...

Bro, the result turned out good anyway! honestly if you consider that you recovered the rent difference in 2.5 months and saved 24K annually, it was a successful decision. The planning was lacking, but most warehouse moves happen with these kinds of shortcomings.

Warehouse move: the most basic form of my project. The carrier messed up products were lost the licensing officer showed up all on the same day... But the moved products are tough as nails. Make a plan, learn from it.

I went through the same thing two years ago. Second-time founders don't make the same mistakes but find new ones.

Taking notes for two weeks yields better results than a six-month estimate.

I think differently. When the closure decision was made is as decisive as the decision itself.

Just leaving this note it might be useful.

Correct in theory, but it doesn't work that way in practice. btw when the closure decision was made is as decisive as the decision itself.

Extending terms makes customers happy but turns you into a financing institution. If you post the result here, it will help others too.

Let me clarify the technical side. The longer you delay cutting the team, the more people it affects.

Good luck with that.

You're right. Mistaking revenue for cash is the most expensive illusion; trust the bank account.

If the gap between accounts receivable and accounts payable turnover days is widening, revenue won't save you. That's all, sorry if I went on too long.

The cheap-looking path usually ends up costing more later. Solutions that work at a small scale collapse when you grow; I learned this late.

Most time waste accumulates in tasks waiting for approval. If you have questions, write them; I'll answer as best I can.

Let me share my experience. honestly the biggest time-waster for us was not knowing who had the final say.

Of course it varies if your situation is different.

There's a part I don't understand. If it's your first time, start small; scaling comes later.

Correct me if I'm wrong.
