Expanding to three new countries, what changes in international SEO beyond just translating pages?

We're a UK-based e-commerce brand selling home textiles and decor. Our monthly turnover is around 65,000 pounds. We decided to expand into Germany, France, and Spain next quarter. We're having our product descriptions and category pages translated into the local languages by professional translators.

On the technical and search engine optimization side, however, we're completely lost on what else needs to be done beyond translation. Should we structure our URLs as subdirectories or go with separate ccTLDs? How exactly do language tags work, and what steps should we take to capture local search intent? How can we manage this transition without feeling like we're starting from scratch?

Short answer: When expanding internationally, translating content is only a fraction of the work; a proper international SEO architecture demands a deliberate URL structure, precise language and regional targeting tags, and a localized keyword map tailored to native search intent. Launching with translated text alone often causes your different language versions to cannibalize one another or get indexed in the wrong geographic regions by search engines.

For a seamless setup, configure these four pillars in order: 1) Choose your URL architecture based on budget and operational capacity; acquiring separate ccTLDs for each market incurs a heavy domain authority penalty, whereas using a subdirectory structure under your main domain is the fastest way to inherit existing authority for your new languages. 2) Implement hreflang tags flawlessly to signal intended language and target country to search engines; every language variant must cross-reference all other counterparts, including a self-referential tag. 3) Localize search intent; literal translations rarely reflect actual search volume in the target country, so research native search queries directly within each local market. 4) Properly integrate local currency, shipping policies, and regional contact details into each page's structured data markup.

The most common hreflang mistake is forgetting bidirectional confirmation. If your English page points to the German page, the source code on the German page must return the favor with a tag pointing back to the English page, plus a self-referencing tag. If you miss that, search engines simply ignore the annotations.

When we entered France and Italy two years ago, we went with separate ccTLDs. While our main site was crushing it, we had to burn an extra 15,000 pounds on link building just to get those new domains off the ground. Once we migrated back to subdirectories, organic traffic grew twice as fast in the first six months.

Professional translators might produce beautiful prose, but from an SEO standpoint, it's usually a letdown. Translators focus on semantics and flow, not search volume. A term that gets thousands of searches in the UK might translate into a word that literally nobody in the target country types into a search bar. Always run native keyword research first.

Whatever you do, don't implement automatic IP-based redirects right off the bat. If you force users and search crawlers onto localized URLs based on IP, Googlebot won't be able to crawl your other regional variations properly. Just show an unobtrusive country and language selector banner at the top instead.

imo adding hreflang tags to the xml sitemap instead of dumping them in the page code makes management way easier and anyway down the road when your page count blows up you won't have to deal with cleaning up hundreds of lines of code in the html.

The German market places an incredible amount of value on local trust. anyway translation alone isnt enough; unless you put a legal notice, return policies, and local courier logos in your footer, cart abandonment rates will go through the roof even if you get organic traffic—speaking from experience.

There are three essential items you need to put in front of the tech team: 1) Generating an independent XML sitemap for each language version, 2) Dynamically updating currency and price structured data on the page based on the local exchange rate, 3) Building a language switcher module that stores user preference in a cookie instead of forcing a redirect on the homepage.

Let me summarize the topic, since several different answers were given. When you try to change everything at once, nothing settles.

If you post the result here, it will help others too.

I went through the same thing. The answer varies greatly by industry; there is no one-size-fits-all rule.

Good luck with that.

Let me speak from the other side; I'm on the supplier side. Merge instead of deleting; deleted content doesn't come back.

Of course, it varies if your situation is different.

Yes, that's exactly how it is with international SEO. Any unwritten clause becomes a point of disagreement later, as both sides remember it differently.

Just leaving this note, it might be useful.

We need to take it step by step. A page with low traffic might be reaching the right people. Look at where sales come from.

This is my opinion, I'm not claiming it's absolute truth.

Let me summarize the topic, since several different answers were given. If rankings stay the same but clicks drop, the issue isn't your page, but the search result appearance.

If I were you, I'd go this route.

How did you solve this? Updating an existing page yields faster results than creating a new one.

Most time waste accumulates in tasks waiting for approval. If I were you, I'd go this route.
