We spent 800 euros on Instagram ads and only got 3 orders: What am I doing wrong?

We run a small workshop in Florence making handmade leather bags and wallets. Our average retail price is around 90 euros. For the past five weeks we've been running regular ads on Instagram to drive sales across Italy through our own website. btw we spent a total budget of 800 euros, but we've only received 3 orders from our site in that time.

We ran the ads directly using the "Boost Post" button in the mobile app. For our audience, we targeted women aged 25-55 across Italy interested in fashion, handmade goods, and leather accessories. Looking at the ad dashboard, the posts get thousands of likes, hundreds of saves and website clicks are sitting at around 1,200. I mean so people are clicking through and visiting the site.

But visitors leave without adding anything to their cart or moving to checkout. Spending 800 euros and only getting 270 euros in revenue in return has hit us hard. How does the ad algorithm actually work under the hood? Is it normal to get only 3 orders out of 1,200 clicks, or am I making a fundamental mistake with my targeting and setup?

Short answer: The "Boost Post" button directs the algorithm purely to generate engagement and cheap clicks, not sales. The main reason you spent 800 euros and only got 3 orders is that your ad is optimized for people who just tap on the screen and bounce, rather than users who exhibit buying behavior.

Instagram ads fundamentally operate based on the optimization goal you choose. When you boost a post from the app, the system distributes those 1,200 clicks to users with the cheapest cost-per-click, not to those most likely to buy. These users might like your products or browse the site, but they don't have a habit of pulling out their card to spend money. The fix is to switch to the professional ads manager dashboard and set up a campaign optimized for "Conversions" (Purchases).

The first step for this is integrating the Meta pixel and Conversions API on your website. Without the pixel installed, the ad engine cannot track who views products, who adds to cart and abandons, or learn who to show your ads to next. When you launch a campaign with purchase optimization, the system will deliver fewer clicks at first, but the add-to-cart rate among those who click will be exponentially higher.

Also, getting only 3 orders from 1,200 unique clicks points to issues on your landing page as well. Does someone clicking the ad land directly on the product detail page, or do they end up on the homepage? Do surprise shipping fees pop up in the cart? Do you offer local payment options at checkout? Alongside changing your campaign objective, you need to smooth out the friction points across that funnel.

Stop hitting that boost button starting today. Open the professional ads dashboard in your browser, set up your pixel, and set the objective to "Conversions - Purchase." Your like counts will drop, but the incoming clicks will actually be from people ready to open their wallets.

Based on your current data, your cost per acquisition is sitting at 266 euros, which is totally unsustainable for a 90 euro product. Once you switch to a conversion-focused campaign, a reasonable CPA for handmade leather goods in Italian e-commerce should sit around the 20-35 euro range.

What's the cart abandonment rate for those 1,200 visitors? In other words how many people added an item to their cart and then dropped off at checkout? In Italy, the second shipping fees go over 6-7 euros, cart abandonment skyrockets. What does your shipping policy look like?

The issue might not just be ad targeting. There are hundreds of workshops in Italy selling handmade leather bags. Does your website look professional and trustworthy? Without customer reviews, a clear physical address, and trust badges, nobody is going to drop 90 euros on a foreign site at first glance.

There are 3 urgent things you need to fix: 1) Don't send ad traffic to the homepage, send it directly to the featured product page, 2) set up a free shipping threshold for Italy at checkout, 3) for the ad creative, go with real-life UGC/videos showing a model actually wearing the bag.

The algorithm runs on machine learning. If you tell it "get me clicks," it'll just find random empty profiles that click on anything fast. If you tell it "find me people who add to cart," it scans for profiles that have actually bought from similar sites before and puts your ad in their feed.

When we first started out, we also threw 1,000 euros down the drain just hitting the blue boost button on our phones. Then we sat down learned the ads manager, and fixed our site's mobile speed. Ads aren't magic; if you don't show the right page to the right audience, it will just eat your budget. Stay calm, pause your spend, and fix your foundation first.
