Free work order software: can you run invoicing with 3 field techs?

We run a commercial HVAC and refrigeration service company in and around Lille. I have 3 field techs on the road and one colleague in the back office handling intake and billing. On average, we do about 10 service calls a day for repairs, regular maintenance, or parts replacement. Since day one, we've used 3-part carbonless paper work order pads; the tech notes the parts replaced and labor hours on-site, and the customer signs it.

But between techs misplacing paper sheets in their vans, unreadable handwriting, and delays reporting the exact refrigerant amounts used our billing is running 2-3 weeks behind. It's starting to hurt our cash flow. We're only in our second year, so we can't justify jumping into an 80-100 EUR a month field service software subscription right now.

Is it realistic to build a completely free work order software setup where techs capture customer signatures and log parts on their phones, and our office staff can turn that straight into an invoice? Where do free solutions hit a wall with 3 techs?

Short answer: For a 3-tech team, capturing digital signatures and tracking parts is easy to do with free form builders, but one-click conversion from a work order to an official invoice isn't possible on free plans. Your office admin will have to bridge that gap with manual data entry.

Most free field service tools cap you at a single user or limit you to 15-20 jobs a month. With 3 techs doing 10 stops a day, you're generating around 200 work orders a month—well above any free tier limits in dedicated field software. The most sustainable zero-cost route is using a powerful open-source or free form builder to collect signatures and feed the entries straight into a cloud spreadsheet.

In that setup, the tech gets the customer's signature on-site and picks the materials and labor; once submitted, a PDF copy is emailed to the client automatically. Your office admin then checks the new row in the spreadsheet and issues the official invoice through your existing billing tool. If you want full end-to-end job-to-invoice automation, you'll eventually need paid trade software, but this hybrid model will easily carry you for at least a year without costing a cent.

Install a free mobile form app on the techs' phones. Add a signature box and a dropdown for parts. The second the form is submitted, a PDF hits the office and they can invoice immediately.

We set up something similar with 2 techs. Back when we used paper forms, our billing turnaround was 16 days; once we switched to forms, we started billing same-day. We cut our cash collection cycle by 12 days at zero software cost.

Last winter a tech's paper slip got soaked in his pocket and we couldn't prove a 450 EUR compressor replacement to the client. That was the day we dumped paper for digital forms haven't had an issue since.

You won't get cell reception in basements or walk-in freezers. Whatever free tool you pick, it absolutely must work offline and sync automatically once back online.

Do your techs carry standard spare parts stock in their vans or do they grab materials from the warehouse for each job? If you need inventory tracking too, basic forms might fall short.

we generate pdfs with free form tools and have them sent to the tech whatsapp group, then our office bookkeeper uses that to bill, super practical tbh highly recommend.

When rolling this out, give your techs 3 strict rules: 1) An unsigned form won't count as completed, 2) Gas usage must be logged to the exact gram, 3) The ticket can't be closed without a photo of the old part.

Bottom line: collecting job sheets and mobile signatures can be done for free, but auto-invoicing from work orders requires a budget. Having your office colleague key it in manually is the most sensible workaround for now.

I completely agree. Taking notes for two weeks yields better results than a six-month estimate.

Everything goes well for the first three months; problems arise in the fourth. If I were you, I'd go this route.
