I run a used car dealership — should I use a turnkey dealership platform or build custom software?

We run a used car dealership in Houston, Texas with an inventory of about 35-40 vehicles. Most of our leads currently come from local listing portals and social media ads; we pay around $1,400 a month in portal listing fees, but our own website is basically non-existent.

We consulted an automotive web agency; they asked for $14,000 upfront plus $300 a month for maintenance to build custom software from scratch, complete with inventory management, a credit pre-approval application, and a CRM module. On the other hand, there are turnkey automotive dealership platforms that charge a $150 to $250 monthly subscription; however, their designs look like carbon copies of each other, and we're nervous about platform lock-in.

For a mid-sized inventory like ours, at what point does a turnkey platform stop cutting it, and when does moving to custom software make sense? Also, if we start on a turnkey system and decide to migrate to our own custom build in a year or two, what kind of headaches should we expect when moving vehicle specs, media, and customer lead records?

Turnkey vertical platforms are more than enough at this stage; just ensure you pick a provider that offers automated, clean CSV or XML data exports.

The biggest headache with custom web software isn't the upfront build cost; it's the continuous maintenance. Automotive sites rely on dynamic fields like VIN decoders, trim package options, and mileage tracking. With a custom build, every single new feature, API update, or browser quirk ties your hands to that developer. Meanwhile, ready-made platforms costing $150-$250 a month handle the technical backbone, mobile-friendly vehicle display pages, and inventory feeds straight out of the box.

The key milestones that actually justify going custom are: 1) Your active inventory breaking past 100-150 units across multiple lot locations, 2) The need for custom, direct tier-1 lender credit scoring and approval integrations, 3) Requiring bi-directional sync with proprietary accounting or dealership ERP software that hosted solutions won't integrate with.

As for data migration, the vehicle inventory itself is the least of your worries since used inventory turns over completely every 45-60 days anyway. The assets you really need to protect are your indexed Google landing pages, historic lead records, and core content pages. As long as you choose a platform that allows full data exports, lets you configure 301 redirects, and outputs lead data to standard spreadsheets, transitioning to custom software down the road will be painless.

We faced the exact same dilemma with our 45-car lot. Instead of paying $12,000 for a custom platform, we signed up for a turnkey solution at $180 a month. Over 18 months, that cost us just $3,240, and we pumped the leftover cash straight into local Google search ads. Our direct site search traffic and inbound lead forms tripled within the first 6 months. On smaller inventory, custom development is an expensive luxury you don't need.

The biggest trap with custom software is vehicle database integrations. Turnkey platforms are hooked up to pre-built databases that automatically pull technical specs like engine displacement and trim package the moment you enter the VIN. With custom development, you have to buy those API subscriptions and build the integrations yourself, which spikes your monthly server and data licensing costs out of nowhere.

The biggest issue with turnkey systems is vendor lock-in. The day you stop paying the monthly fee, your site goes down and your design and templates are trashed. On top of that, most turnkey dealership platforms are clunky on the SEO front; they struggle with clean URL structures and structured data markups. If you want to stay independent, converting an open-source e-commerce stack into a vehicle catalog might make a lot more sense.

Before you sign any contract, ask the turnkey provider these two questions: 'Can I export my full vehicle inventory as a CSV with image links whenever I want?' and 'Can I automatically sync incoming lead forms to an external email or spreadsheet?'. If you don't get a yes to both, steer clear of that platform they'll hold your data hostage.

imo dont overcomplicate it. spending that kind of money on custom dev for 40 cars is a waste. your inventory changes completely every 2 months anyway. just go turnkey, keep the design clean and put the leftover cash straight into lead gen.

What exactly is covered under that $14,000 custom software quote? Does it include direct auto loan integrations with local lenders, or does it just collect form submissions and email them to you? If it's just a standard contact form and an inventory showcase, that price is definitely inflated.

I recommend weighing your decision against these three points: 1) Total 12-month cost upfront: Around $2,400 on a turnkey platform versus roughly $17,600 for custom software. 2) Time to launch: Turnkey systems can be set up the same day, while custom development will take at least 8-12 weeks. 3) Maintenance overhead: Turnkey providers handle security patches for you, whereas with custom software you're dependent on the agency for every bug fix.

The most common mistake I've seen in automotive retail over the years is thinking that a website's tech stack is what closes sales. Buyers care about mileage, inspection reports, price, and how fast you respond. Who owns the site's source code means nothing to the customer. For now, go with a turnkey tool that speeds up your operations and keep your capital tied up in vehicle cash flow instead.

How did you solve this? I mean when you try to change everything at once, nothing settles.

We got stuck at the same point for a while. The system lives on after delivery; maintenance is a separate line item.
