How do you set up a customer satisfaction survey, and who should analyze the results and how?

We are a small-scale wholesaler based in Milan supplying custom packaging and takeout disposables to Italian restaurants. We work regularly with about 85 businesses. I wanted to put together our first customer satisfaction survey to measure our service quality, delivery speed, and product durability.

I sent out a 14-question survey via email using generic templates I found online. I tried to have them rate everything from 1 to 5, from delivery to packaging quality, customer service attentiveness to price-value balance. The result was a total disappointment: out of 85 clients only 4 responded, and they mostly just breezed through giving top marks.

How should I structure this survey from scratch? How many questions should it be and how can I get clients to respond without annoying them? More importantly, let's say we collected the responses; should sales or operations analyze the data, and through what internal process should we turn incoming complaints into action?

Short answer: A customer satisfaction survey should consist of at most three or four questions and be delivered immediately after the transaction is complete. Pairing a single multiple-choice overall rating question with just one open-ended question significantly boosts response rates. Collected data should be reviewed directly by the operations manager, while sales should only be involved to repair client relationships.

The first rule is not to overwhelm them with categories. Ask the client a clear measurement question like "Overall, how satisfied were you with our service?" Follow it up with a free-text field asking "What is the main reason for this score?" For the third question, make an optional prompt like "If you could pick just one thing that fell short in the process, what would it be?" The client shouldn't need to spend more than 45 seconds on it. Sending links via WhatsApp or SMS on the day of delivery instead of email multiplies response rates.

On the analysis side, averaging out the scores and filing them away is completely useless. Pull a weekly list of every entry that scored 3 or below out of 5. Operations or the business owner directly must analyze these low scores; issues like delivery delays or torn boxes are systemic bottlenecks. The sales rep should then follow up with the client the same day based on the findings to make things right. When a client receives a constructive phone call from a decision-maker within two hours of leaving a low score, a complaint turns into loyalty.

14 questions was way too heavy for 85 restaurants. In Italy restaurant owners get about two hours of downtime between lunch and dinner service, and they're definitely not checking long emails then... We put a single-question link right under the WhatsApp message where we invoice and confirm delivery. Responses shot up from four to twenty-five immediately.

Follow three rules to fix your survey process: 1) Send the survey link within the first 4 hours after order delivery. 2) Make the first question a one-click rating, and leave open-ended questions optional. 3) If you don't follow up with a dissatisfied client within 24 hours, running a survey is completely pointless.

Honestly nobody in B2B is going to bother filling out a survey unless you offer a small discount on their next order. A restaurant owner spends their whole day chasing suppliers and staff. Don't expect them to give you free consulting on top of that; you need to include a small incentive.

We have 120 B2B clients. We used to send 10 questions, and our response rate hovered around 6 percent. We dropped the question count to two: one overall satisfaction score, and a one-line suggestion box. Our response rate climbed to 28 percent. Fewer questions always yield cleaner data.

if you leave the analysis to sales they'll hide bad results or blame the client. the report should land directly on your desk. here our boss takes 10 mins every monday to review low scores and questions the operations head.

You mentioned four responses, were these your oldest, friendliest clients? If the only ones responding did it just to be nice, those high scores will be very misleading. What really matters is figuring out why the businesses cutting back or stopping orders aren't talking.

Put "This survey takes only 30 seconds" right at the top of the form. You won't get them to click that link without eliminating the perceived time commitment upfront.

do a small three-month project before talking stocks, so you see each other... btw hope this helps.
