I started managing Instagram ads myself — what did I learn, and where did I mess up in the first 3 months?

We're a two-person workshop in Kadıköy making boutique ceramics and handmade mugs. Since agency retainer fees were way out of our budget I've been managing our ads myself for the last three months. btw in month one I hit the boost post button straight from the mobile app and spent 15,000 TL; the revenue barely covered what we put into ads.

Month two I tried learning how to set up targeting, pixel tracking and conversion campaigns through the desktop dashboard. I bumped the monthly budget to around 25,000 TL and separated add-to-cart and purchase conversions; sales recovered, but I still cant figure out how to split spend across stories feed, and reels.

To anyone managing their own ads: how did you structure your campaigns and split your budget early on without lighting cash on fire? What do you wish you had known from day one that would have saved you money?

Short answer: to actually get your money's worth from Instagram ads, stop boosting posts entirely and build a clear conversion funnel through Ads Manager. Instead of putting all your budget in one basket, split it three ways: cold acquisition, warming up engaged users, and retargeting abandoned carts.

For a starter budget split, funnel most of your spend into finding new customers (broad audiences with Reels and feed video), a smaller slice into a warm audience of profile visitors and post engagers, and the rest into retargeting people who added to cart but didn't buy. For visual products, authentic 7-10 second studio or in-use clips consistently yield a lower cost-per-click than static photos.

For placements, don't manually separate feed and stories; pick automatic placements and let the algorithm put the money where conversions come in cheapest. For your conversion objective, choose purchase over add-to-cart; when you optimize for purchases, the algorithm actively searches for users who will actually pull out their card and buy.

The biggest rookie mistake is constantly tweaking daily budgets or toggling campaigns on and off every day. You wreck the algorithm's learning phase. Give any new ad at least 4-5 untouched days to gather data; don't panic and slash spend right away.

Went through this exact process with my leather bag shop. When I boosted from mobile, my CPM was hovering around 45 TL with zero real return. Once I shifted to desktop for catalog ads and video engagement campaigns, my cost per purchase plummeted from 180 TL to 65 TL on the same budget.

1) Get your pixel and conversion tracking dialed in completely. 2) Test raw, user-style clips of the product being used instead of polished studio shots. 3) Don't suffocate your ads with narrow age brackets and niche interests; broad targeting generally works better.

Skipping an agency sounds great in theory, but did you factor in the cost of your own time against that 25,000 TL spend? Sinking two hours a day into dashboards and making creative means less time at the wheel making mugs. Sometimes professional help looks pricey up front, but it buys back your time.

What's your site's cart-to-checkout rate? Maybe the ads are working fine but you're losing conversions because of issues on your site like shipping fees, slow loading, or your payment infrastructure. Before spending, did you look into where people are abandoning on the site?

don't stress at all, you gotta chalk that 15k TL up to the cost of experience. lots of people hit that button for months pouring money down the drain without even realizing it. just setting up the panel and getting sales back on track is great progress for 3 months.
