I use a free Excel template for inventory management, at what point does it hit a wall?

I sell fasteners and hardware supplies both wholesale and online out of Bursa. Right now, we carry about 450 distinct SKUs in our warehouse. I have two coworkers: one handles over-the-counter sales in the storefront, and the other packs and ships orders. We track all stock movements using a free spreadsheet template I grabbed online.

Everything ran smoothly at first; our formulas for remaining stock and reorder point alerts worked like a charm. But over the last two months, our product range jumped from 200 to 450 SKUs and our daily shipments spiked past 30 orders. We shared the file over a local network but whenever one person is working in it, the other gets a read-only prompt or our changes clash.

Just last Monday, we realized that 15 packs of stainless steel bolts sold online weren't even on the shelf anymore all because a walk-in retail sale hadn't been entered into the sheet yet. Do we really have to switch to proper inventory software, or can we tweak this template a bit and make it work? Where's the technical and operational breaking point here?

Short answer: Managing inventory with free spreadsheets inevitably collapses the moment you split sales channels, decouple the warehouse from the sales floor, and need multiple people working simultaneously. 450 active SKUs and 30 orders a day puts you right past the point where spreadsheets can be trusted.

Spreadsheets are not relational databases. Concurrency control over shared network drives is notoriously weak. If one person edits a cell while another saves an older local copy, those intermediate edits simply vanish without a trace. That's the scariest part: you get no error warning, and you only spot the discrepancies when you fail to fulfill an order or run a physical count.

The second major risk is the complete lack of an audit trail. You have no way of looking back to see which employee deducted how many items from the shelf at what time, or which row broke the formula's running total. An accidental shift in a single row can instantly wreck your entire inventory valuation.

Here are your critical red flags: 1) Running brick-and-mortar and ecommerce sales in parallel, 2) Entering data manually instead of scanning barcodes, 3) Weekly cycle count discrepancies becoming noticeable relative to overall revenue. At your current scale, spending around 1,000 TL a month on basic barcode inventory and warehouse software is far cheaper than eating marketplace late-shipment penalties or the cost of cancelled orders.

You can't prevent data conflicts in spreadsheets when multiple people use them. If two users type different values into the same cell, whoever hits save last wins. In dedicated inventory software, you have row-level locking and full transaction histories; stock levels only move via formal receipt or issue transactions, never by directly overwriting a number in a cell.

450 items isn't actually a massive inventory. If you don't have staff discipline, you could buy the most expensive software in the world and still get caught short on your online store if that bolt isn't logged the second it walks out the door. The problem might not be the spreadsheet itself, but rather the habit of not printing receipts or scanning barcodes at the moment of in-person sale.

We went through a similar phase. During a sale rush, we sold 40 drill bits online that showed as in stock on the sheet. Turns out they’d been sold to a wholesale client, but our coworker shut down the computer without saving the file. Our store rating tanked overnight, and we had to apologize to customers and hand out gift cards out of our own pocket. We dumped that spreadsheet that very day.

When we did our annual inventory count, there was an 80 thousand lira discrepancy between the spreadsheet and what was actually in the warehouse. We thought we were getting robbed, but it turned out returned items were logged while canceled orders were never added back. Three of us spent two full days recounting the entire warehouse piece by piece.

unless you plug in a barcode scanner and beep it out of inventory that spreadsheet is bound to blow up in your face eventually. honestly nobody's gonna walk over to the pc every time a screw sells just to type minus fifteen into column f, people just forget.

A quick stopgap until you switch to software: Turn on cell edit history in free cloud spreadsheets and protect your formula ranges so staff can't edit them. That will only protect your formulas, though; it won't stop an employee who simply forgets to log an in-person cash sale, so speed up your migration plan.

so if we switch to a barcode system, do we have to print labels from scratch for all 450 products in the warehouse and scan them one by one? like how many days does that physical transition take?

Don't let the transition intimidate you. Just export your current spreadsheet's product list to a CSV file with columns for SKU/product code, product name, purchase price sale price, and current stock quantity. Most inventory software you buy will import that file with one click. With a 4-hour physical stock count over the weekend, you can make a clean cutover to the new system.
